Agentforce or a Custom AI Agent? How a Salesforce Customer Should Decide

If you run Salesforce and want AI agents, you have two paths: build with Agentforce inside the platform, or build a custom agent that connects to it. Here is how to decide, and what Salesforce says about each.

If your sales, service or operations team runs on Salesforce and you want AI agents, you will meet a choice early. You can build agents with Agentforce, which Salesforce offers inside its platform. Or you can build a custom agent, outside Salesforce, that reads and writes Salesforce data through its interfaces.

Neither is always right. This post gives you four questions that decide it for your case, and what Salesforce says about the platform side.

What Does Salesforce Say About Agentforce?

Salesforce’s own documentation describes Agentforce like this.

  • It is part of the platform. Salesforce’s developer guide calls Agentforce the agent-driven layer of the Salesforce Platform, for deploying AI agents that work alongside employees and serve customers.
  • It has a low-code builder. Salesforce says teams can build and customize agents with a low-code builder, using natural language and then adding logic and controls.
  • It covers the lifecycle. Salesforce’s product page lists building, testing, deploying, monitoring and analyzing agents, including test cases and session data for debugging.
  • It has built-in protections. Salesforce describes agent guardrails and the Einstein Trust Layer, with features such as data masking and toxicity detection.
  • Models come from several providers. The developer guide says you can access models from Anthropic, Google and OpenAI.

Salesforce also offers a Headless Toolkit that it describes as exposing Salesforce data, business logic and actions to any agent through MCP, APIs and the command line. A custom agent can use routes like these to work with your Salesforce data.

Four Questions That Decide It

QuestionPoints toward AgentforcePoints toward a custom agent
Where does the work happen?Mostly inside Salesforce records and processesAcross several systems, with Salesforce as one of them
Who will maintain it?A Salesforce admin team that prefers low-codeAn engineering team that is comfortable with code
How unusual is the logic?Close to standard sales and service stepsSpecific rules or integrations that the platform does not cover
Where must users meet the agent? In Salesforce, or in channels the platform supportsIn your own app, a custom portal or a tool not covered

You will often answer differently for different agents. That is normal.

A Mixed Approach Is an Option

You can also use both. For example, a service agent on Agentforce answers questions from Salesforce cases and knowledge. A custom agent in your own application prepares orders from several systems and writes the result back to Salesforce.

What matters is that both follow the same rules for data access, approval and review. Two agents with two sets of rules is where risk grows.

What to Settle Before You Choose

  1. What data may the agent see? List the objects and fields. Do not give access to everything by default.
  2. What may it change? Separate read-only actions from actions that write or send.
  3. Who approves its actions? Decide which steps need a person.
  4. How will you test it? Use real cases from your own records, including awkward ones.
  5. Who owns it after launch? Someone must review its work and update its instructions.

The Rule to Adopt

Choose the agent path by where the work happens and who will maintain it, and give every agent, whichever path you take, one set of rules for data access, approval and review.
